Why factories with modern machinery still underperform

Why is your newest production line still missing targets while overtime, wastage, and customer complaints keep rising?

During a leadership workshop at a manufacturing company, I ask the team to explain why a newly installed line is producing below capacity. The machines are modern. The engineers are qualified. The market demand is strong.

One operator raises his hand. “Sir, the machine is fast. The organisation around it is slow.” If you were in that room, you would see the reaction. Everyone turns to look at their neighbour, as if in utter shock. You could hear a pin drop.

He continues to explain that raw materials often arrive late. Maintenance waits for written approvals. Supervisors ignore small faults until the line stops. Operators stretch tea breaks because nobody checks output by shift. Rejected products are recorded, but nobody investigates the root cause. When targets are missed, every department prepares an explanation.

The machine can produce ten thousand units. The culture produces six thousand. That feedback captures the problem inside many factories. Management buys better equipment but protects old habits. The production line is upgraded, while accountability is not.

Modern machinery cannot compensate for poor planning, weak supervision, delayed decisions, and careless use of resources. Technology merely makes the leadership failure more expensive.

Whenever I am given the opportunity to support such an exercise, I start with diagnosis before treatment. Leaders should trace one product from raw material receipt to final dispatch. At every stage, they should record waiting time, wastage, rework, downtime, and ownership. Then ask: is the constraint inside the machine, or inside the way people manage the machine?

I have observed that winning factory managers measure what counts. They conduct ongoing factory productivity leakage, which involves measuring planned output, actual output, downtime, material loss, rework, and decision delays by shift. And then assigning one accountable owner to every significant leakage.

Factories underperform because weak management practices are allowed to operate beside modern machinery.
